I build and run your whole client-getting system up front and carry the cost myself. You don't pay my fee until it delivers a number of qualified appointments we agree in writing. If it misses, your downside is capped. This page walks through exactly how that happens, start to finish, with nothing held back for the call.
Performance-based marketing means the agency is paid on results, not just for the work. At Poznan Digital, one operator builds and runs your entire lead generation system up front, and you pay no management fee until it delivers an agreed number of qualified appointments, usually within 30 days of the first lead. You fund your own ad spend, paid straight to the platform, and if the agreed number is missed, you owe nothing.
Here's how the usual arrangement works, and there's nothing sinister about it. You pay a setup fee, then a monthly retainer. That money buys effort. The campaigns get built and the ads go live. Whether any of it turns into paying clients is a separate question, and mostly stops being the agency's problem once the invoice clears.
That isn't dishonest. It's just how the model is built. The agency gets paid for the work, not the result. So the risk of it not working sits with you, the one who paid for it.
For a big company with budget to test, that's fine. They can afford a few campaigns that go nowhere. For an owner who needs this to actually land, it's the whole problem. You carry all the risk, and you carry it before you've seen a single result.
I looked at that and thought it was backwards. If I'm the one who's confident it will work, I should be the one holding the risk until it does. That's the idea the rest of this page is built on.
Instead of asking you to pay and hope, I do the work first. I build your system and run it, then I put a number on it in writing before you owe me anything. Hit that number, and you've got a business filling its own calendar, so paying me makes obvious sense. Miss it, and you haven't lost a fee, because there wasn't one.
Think about what that means for me. I'm spending weeks of my own time on a build I only get paid for if it works. I wouldn't do that unless I was confident I could deliver. Nobody puts their own time on the line for a business they expect to fail.
That is the whole signal. A pitch is just words, and anyone can promise you the world across a table. Doing the work first, at my own risk, is the one thing a person who wasn't sure they could deliver would never do.
Come and see it work, then decide. That's the deal, and it's why an owner who has been let down before can still say yes to this one.
No mystery, no black box. Here is the whole path, from our first conversation to the day you decide.
It starts with a free teardown. We go through where your leads are coming from and where they're leaking, and I tell you honestly whether I think I can help. If I can't, I'll say so, and you still keep everything we worked out.
If it's a fit, we set a specific target: how many qualified appointments I'll put in your calendar, written down, based on your business and your budget. We agree the ad spend that makes that realistic at the same time. Nothing starts until both are clear and in writing.
You fund the ad spend, paid to the platformNow I go to work, at my cost. The ads, the pages, the instant response, the follow-up, and the booking, all built and connected. You don't lift a finger and you don't pay a setup fee.
The system switches on and the clock starts from your first lead. Ads run, leads come in, every one gets an answer in seconds, and the ones who don't book straight away get followed up. I manage all of it.
Guarantee window starts hereQualified people, booked and confirmed, showing up ready to talk. Your job from here is the one you're already good at: turning those conversations into clients.
Once I've hit the number we agreed, you come on board as a paying client and the whole system transfers to you. If I haven't hit it, I keep working at no fee until I do, or we part with you owing nothing. Either way, the decision is yours, and it's made on results, not promises.
The first time you pay meA guarantee is only worth the specifics behind it. Here are mine.
Not a vague “more leads.” A specific count of qualified appointments I'll put in your calendar, set for your business based on your economics and your ad budget. We write it down together before I build a thing, so nobody moves the goalposts later.
The clock runs for 30 days, and it starts from your first lead, not the day you sign. You get a full, fair run at the number, measured from when the system actually starts producing.
Fall short of the number in those 30 days and I don't walk away, and I don't send a bill. I keep running your system at no fee for up to another 30 days to get there. That is 60 days of my work on the line, not yours.
If the number still isn't hit after that, we part as friends and you don't pay me a cent for any of it. Your downside is capped at zero. No fee, and no exit charge waiting for you on the way out.
You come on board as a paying client and the whole system transfers to you.
You owe nothing and we part as friends. Downside capped at zero.
That's the whole guarantee. The only thing you commit is the ad spend, which we agree up front and which goes to the platform, not to me. Everything else, the build and the risk that comes with it, sits with me until it works.
A guarantee with a fuzzy definition isn't worth much, so here is exactly what I mean by a qualified appointment. No wiggle room, in either direction.
In your target market, the kind of client you actually serve.
Has a genuine need for what you offer.
Can make or influence the decision to buy.
Has picked a specific time and confirmed it.
Spam, wrong numbers, or duplicates.
Someone outside your service area.
Somebody with no genuine interest who just wants free advice.
None of it goes toward your number. I won't pad the count with junk.
The number is booked and confirmed appointments, not guaranteed shows or sales. The system does everything it can to make people turn up, with reminders and confirmations built in, but I can't promise every single person shows, and I won't pretend otherwise. Turning those conversations into clients is the part you're already good at. We agree this definition in writing before we start, so there's never an argument later about what counted.
No hidden fees, no “it depends” that turns into a surprise invoice. Here is every cost, and when it applies.
So before you have paid me anything, you have already seen the appointments land. The fee only ever starts after the system has proven it earns it.
This is where a lot of agencies get slippery, so here it is straight: what you get, and the moment it becomes yours to keep.
While I'm proving it, the accounts sit with me. During the guarantee window, the build lives under my umbrella so the work is protected, because I'm the one standing behind the number. What matters to you, though, isn't sitting on my side. Every qualified appointment is yours from the first one, whether or not you ever pay me.
The day you come on board, everything transfers to you. The ad account, the pages, the creative, the data, the follow-up, all of it, moved onto your own domain and into your name. Not a copy, not a licence you rent from me. The actual system, handed over, yours to keep.
And it stays yours if you leave. Because it's genuinely yours, walking away means walking away with everything. No holding your account hostage, no switching it off the day you cancel. If you ever go, you go with the whole machine still running.
That is the difference between renting a result and owning the system that produces it. With me, you own it.
You've read the whole model. Here are the questions that usually come next.
We work it out from your numbers, not a figure I pluck from the air. What a client is worth to you, and what it costs to reach them in your market, against the budget you're committing. From that I set a number I'm confident I can hit, and write it down. I would rather promise a number I'll beat than a big one I'll miss.
Enough to give the number a fair run, and it depends on your market. A quiet local service needs less than a competitive city one. We land on a sensible minimum together before anything starts, and it goes straight to the platform, never to me.
Read: How much should I spend on ads? →The build takes a short while to set up properly, then the ads go live and the clock starts from your first lead. Most of the movement happens inside the 30-day window. You won't be left in the dark, you'll see the leads coming in as they come in.
Two things, really. Fund the agreed ad spend, and show up to the appointments ready to do what you do well. Beyond a few quick answers while I'm building, I handle everything else.
You become a paying client, the whole system transfers to you, and management continues from $1,500 a month, month to month. Nothing renews on its own. You continue because it's working, not because you're trapped.
Fair, and I'd ask the same. The answer is that I'm not asking you to trust it. I'm asking you to watch me prove it before you pay. Being new here is exactly why I put the risk on myself instead of on you. A number I have to deliver for free is worth more than a testimonial you can't check.
Read: Are marketing guarantees real? →Still turning something over? Bring it to the teardown call. No pitch, just straight answers.
You've got the whole model, every mechanic and every number, with no pitch left to sit through. If it makes sense to you, the first step is a free teardown of your funnel: a straight look at where your leads are leaking and what I'd fix first. You keep what we find either way, whether we work together or not.
It's just me, so I only take on a handful of clients at a time. Worth starting the conversation while there's room.
The risk stays with me until it works. All you're deciding now is whether to have a look.
